Modular robotics gives Arvato a scalable path into fashion automation
Arvato Türkiye has chosen a modular robotics platform to modernise fashion ecommerce fulfilment at its Platform S distribution centre in Istanbul. The project demonstrates how warehouse operators can introduce automation without committing immediately to a large, permanently fixed conveyor system.
The installation, delivered by Libiao Robotics with systems integrator Lodamaster, uses 66 autonomous robots working across a three-dimensional sorting grid. Fourteen shuttle induction stations feed products into the system, which can direct up to 3,700 items per hour to 672 destinations.

Resilience through adaptable infrastructure
Fashion supply chains are difficult to standardise. Assortments are broad, customer demand changes quickly, returns add reverse-flow complexity and seasonal peaks can place exceptional pressure on warehouse capacity. The system was configured for Arvato’s existing processes and building layout, allowing automation to improve the operation without forcing a full redesign.
By replacing much of the need for permanent conveyor infrastructure with independently moving robots, the installation offers a different approach to capacity planning. Expansion can be phased as volumes develop, helping align capital investment with actual business requirements. This is particularly relevant for logistics companies managing uncertain demand and tight operating margins.
Operationally, the system can enable larger picking batches while reducing walking distances and manual product handling. A smoother flow from picking to sortation may also support faster order completion. The platform is designed to process products from lightweight apparel to bulkier garments, reflecting the variation found in fashion fulfilment.

Fast deployment, longer-term option value
The project reached full go-live around six months after the initial concept was established. Target throughput was achieved three weeks after integration testing, limiting the time between installation and productive operation.
Arvato Türkiye’s first major automation investment therefore serves two purposes: it adds capacity now and creates a foundation for later expansion. For Industry 5.0-oriented operations, the case highlights the value of technology that improves productivity while preserving flexibility in how people, processes and infrastructure are organised.
